Plan: horizons, rank and appetite replace the endless backlog #204
The Work board shows every work item nobody is on as one Backlog column (up to 1,000 cards). g1t has no notion of order: there's no priority, rank or size, lists show the newest 100 with no paging, and nothing picks what comes next. This item replaces the pile with a short, ranked plan that people and agents both read from.
Design (approved 2026-10-19): https://claude.ai/artifact/Fsg6PwjL2g8G1HfvVL29dX
The model
- Horizon on every open item:
triage→now→next→later→set_aside. Closed items have none. Each view is bounded: Now has a soft cap (6 by default, set per workspace, warns and never blocks), Next shows its top 10, Later is collapsed groups, Set aside is out of every view but search. - Rank: a fractional index within a horizon. Position is priority, and there are no priority levels.
- Appetite: S (one session), M (a few sessions, about a week) or L (a phase, broken down before it moves to Now), with an optional spend budget.
- Urgent: a flag for fires. It sorts first in Now and clears when the item closes.
- Who can plan: anyone with write access triages and moves items within Next and Later. Moving into Now, or ranking Now, needs the same right as managing milestones.
- No cycles: Now is the commitment, and milestones carry the dates.
Phases
- The plan exists. Horizon, rank, appetite and urgent on work items (migration, contracts, work service, a
work_item.plannedevent, API, MCPplan/next, CLIg1t work plan/g1t work next). New items start in Triage. A Plan view at-/workwith ranking. Docs. - Everything reads from it. The board becomes Now plus Up next. The list gets paging and sort. Home's Start here and
dispatchpick from Next. Milestones become a filter on the plan. - Triage. g1t's AI suggests a horizon, an appetite and duplicates, and #203's drafts land here.
- Progress draws itself. A derived hill per Now item, a "where it stands" summary, and a weekly digest.
- Letting go. Later items untouched for 90 days go to Set aside.

Discussion
Shipped in #205 (7f5429bf; Deploy #448), CLI 0.4.2 and plugin 0.3.2. #186–#203 are placed: Now #193 #188 #192 #202 #196 #203; Next #191 #197 #198 #187 #194 #199 #201 #186 #195 (assigned to @syntaqx); Later #189 #190 #200. Still to do from the design: phase 3 (Triage suggestions from g1t's AI, #203's drafts landing in Triage), phase 4 (derived hill, where-it-stands summary, weekly digest) and phase 5 (Set aside after 90 days untouched). Drag and drop is unit-tested and was screenshotted, not yet used in a real browser.
